Project: Housing/Real estate – Build a document storage solution based on SharePoint
Responsibilities include Scrum Master for a development team – removing impediments, facilitating ceremonies, assisting the PO in managing the Product Backlog, Managing risks and dependencies, Reporting to the client the status of the project and the progress of the team, Creating Project roadmaps and maintaining them up to date, Synchronizing with other Project Managers (Scrum of Scrums), Keeping the budget on schedule, Keeping the project team members motivated, Completing performance reviews for members of the project team, and Agile training for new employees.

Catalin worked for 2 years on the development of a cloud-based Hospital Information System on SAP Cloud Platform. He was the manager of a team of 8 to 12 developers and was the Scrum Master for 2 distributed teams comprised of approximately 20 people in 3 countries. At the same time, he was the Agile Coach for the other 2 teams in the project, ensuring a consistent Agile approach across all Scrum teams. He was also engaged in recruiting new developers and assigning them to roles in the Scrum teams according to their skillset. Because the complexity and the high number of dependencies made progress tracking difficult, Catalin created a roadmap for the whole project (the work of all 4 Scrum teams), highlighting the milestones and making it easier to track and show to the stakeholders the progress of each team. Catalin organized and delivered Agile Bootcamps (2 full-day trainings) for new employees.

For this project, Catalin had to build a Scrum team (12 developers and testers) in Brasov, Romania with the proper mix of seniority levels, technical and soft skills. He organized the integration of his team with the other 5 Scrum Teams in the project, all located in Germany. He planned and organized knowledge transfer sessions and trainings for rapidly growing the domain knowledge of his team members. He acted as a link between the Scrum team in Brasov, the teams in Germany and the stakeholders. Catalin organized and moderated the Scrum ceremonies for his team, removed impediments, reported status to stakeholders, participated in Scrum of Scrums meetings, planned and tracked the project milestones. In 1 year, Catalin and his team delivered two successful releases of the clinical workplace module. The clients were very satisfied with their work, giving very good feedback. The number of defects reported by the clients after delivery, decreased (with approx. 20%) compared with previous releases of the same module. He was Agile Coach for the other 5 teams in the project, coming up with suggestions for improving their way of doing Agile (e.g. make better use of Retrospectives, estimate better, using the metrics). Catalin organized and delivered Agile Bootcamps (2 full-day trainings) for new employees and Scrum workshops.

Catalin facilitated the implementation of Agile Scrum in the whole project (approx. 90 people). For more than 3 years he was Scrum Master for two distributed Scrum teams with members in Romania, Austria and Germany. This meant to organize and moderate the Scrum ceremonies, remove impediments, report status to stakeholders, participate in Scrum of Scrums meetings, plan and track the project milestones, organize project kick-off and project release, keep up to date the information in JIRA and Confluence. Catalin facilitated the successful delivery of a new medication module in a very tight timeframe. With this delivery, the company managed to retain a very important client. This was possible by intense prioritization, planning and high work discipline, following the Agile principles. He had to manage dependencies and ensure the synchronization between his team and a 3rd party supplier team, which worked remotely from Spain. During this time, Catalin was the Team Lead of a team of developers which grew up to 16 people.

For 1 year, Catalin managed a project to migrate from a very old JIRA Instance to the latest version (at that time). This project was highly important and highly visible inside the company since all the knowledge base of the project was stored in JIRA and losing information would have been critical. As Project Manager, he had to take care of creating the project documentation, obtaining all the necessary approvals to start the project, manage the budget, manage the project team, create a roadmap and keep it up to date, communicate the status to the stakeholders, mitigate risks, organize workshops with external consultants, create training material and delivering trainings for the users, actively participating in the data migration process before the go-live and configuring the projects according to the requirements. The project was a success, the system is up and running to this day.

For this project which took 6 months, Catalin was involved in gathering requirements, planning the project and setting-up milestones, creating and updating the project charter, tracking the progress of the project and providing status reports to the stakeholders, communicating with the client and 3rd party suppliers of IT services, creating the user documentation and marketing materials before the release of the project. He was the Scrum Master for the team which delivered this project.
